I am using HPMC 3 cps with water and currently using 10-15% w/w concentration.
What is the important parameter that needs to be controlled to get good granules?
My granules always came out as big lumps and fines. When dried in the oven, the big lumps became really hard. Milling causes them to become like sesame seeds which cause weight variations in my tablets.

If you are formulating an immediate release tablet then why you are using HPMC in granulation.
If there is no specific reason then try other binders like PVP-30.
Moreover, passing the wet mass through mesh 8 or 6, followed by drying in a tray dryer may be helpful in having a relatively thinner particle size distribution.
For preparation of Immediate release tablet, Its better to use other hydrophilic binder like PVP, Glucose, acacia, Tragacanth and stach paste. HPMC will give u lump. Or You can use HPMC by dissolving HMPC in Iso Propyl Alcohol.
try inly a mix of Water :IPA 70:30, donot use binder (take a trial) and do less kneading while granulation. Add the binder solution slowly and do fast kneadinf while adding binder but for less time kneading.
Then leave the wet mass for 1 --2 minut as such and the dry in FBD (Semidry), and then do sizing.
PVP K 30 ot K90 may b a good idea depending on your need.
It gives you so because HPMC is viscous & sticky as a binder , you shouldn't use it in formulating immediate release tablets. Try the solutions described in previous answers and good luck.

The reason i am using HPMC as a binder is because the drug release in dissolution is higher compared to innovator product. I did not use PVP because it is not listed in the ingredient used by innovator product. Maize starch is the only possible binder claimed by innovator. I tried using corn starch paste as binder before this but my tablet disintegration was more than 20 minutes, even without disintegrant.

1. Are you trying to prepare a tablet which will be similar in attributes such as dissolution profile, with the innovator one?
I think that I will be able to comment better if you share the current dissolution/disintegration values Vs the desired ones.
In order to reduce dissolution, compress the tablets at higher compressional force OR use high pre-compressional force. Use direct compression method with Avicel 102 as a filler/binder in appropriate proportion.

Yes, sir i am comparing my dissolution profile with innovator.
Since the strength is only 1 mg, wet granulation is the preferred method.
The disintegration value for innovator is 1 minute 30 seconds and my tablet is around 3-7 minutes (using HPMC paste as binder)

Try HPC-LF as binder. This is more preferred to improve compressibility along with disintegration improvement.
HPMC works based on principle of swelling and dissolution. It works good in preparation of matrix tablets or increasing tablet strength for larger tablets and to get disintegration about 15 to 20 minutes and even then meeting your dissolution requirements.
