What is the size of the eye and how many days are you doing the decalcification? Might not be enough time for the size of the lens. Another question, is it just the centre of the lens that still has the dettachment effect?
It not such a small lens, and breaking on the periphery as well is clearly a sign that the decalcification solution is not penetrating the tissue. I would suggest that you keep in decalcification solution for 1 to 2 weeks changing the solution every 2-4 days. One other thing that could help the penetration of the solution in the eye is a small cut on the cornea. Of course, consider these suggestions only if they do not interfere with the aim of your experiments.
